The Leverage Mindset

The leverage mindset is the habit of treating your judgment as the scarce asset and AI as the cheap one. If you're past 45, that's the unfair advantage. Your decades of pattern recognition decide what matters; Claude handles the grunt work. One of you can now do the work of five, not by typing faster, but by only doing the parts that actually need you.

Here's the part nobody selling an "AI for everyone" course likes to say out loud: the tools are roughly the same for everyone now. Claude, ChatGPT, Gemini: they're all a tab in a browser. A 24-year-old and a 54-year-old can open the same window and type the same prompt. What they can't share is the compounding you've already done: knowing which question matters, what "good" looks like, and where this kind of thing tends to go off the rails. That's not a soft skill. It's the moat. It's also why the people loudest about AI taking their jobs tend to be the ones with the least accumulated judgment, while the quiet experts are 4x-ing their output and never posting about it.

I was late to see it. I'd watched the dot-com mania, the social boom, the blockchain pitch decks, and I filed AI under "more of the same." I was wrong. Not about the noise, which is real, but about the useful part underneath it. What changed my mind wasn't a slick demo. It was watching a 58-year-old former litigation partner turn one lovingly crafted deal memo into a productized service he now sells eleven times a quarter. No code, no course, no logo redesign. He just learned to delegate to a model with the same discipline he'd once used on junior associates.

What is the leverage mindset, exactly?

It's choosing to treat your judgment as the bottleneck and designing your week so everything else gets delegated, whether to people, to software, or to AI. You stop protecting your calendar by doing everything yourself, and start protecting your judgment by refusing to spend it on work that doesn't need it.

The old model assumed your time was the scarce thing, so you rationed it. You kept work close because handing it to a junior meant three hours of review for two hours of savings. AI quietly flips that math. The review cost drops. The "junior" never sleeps, never takes blunt feedback personally, and hands you a passable draft in ninety seconds.

So the question stops being "How do I do this faster?" and becomes "What's the smallest amount of me this actually requires?" Most of what you touch in a week doesn't need your best thinking. It needs a trace of it. A structure. A tone. A call on A versus B. That's the part you imprint and hand off. You keep the 10 to 20% where being wrong is expensive and being right is the reason anyone hired you.

The mistake almost everyone makes first

The first instinct is to point AI at the thing you're already great at, then dismiss it for being worse than you. Of course it's worse than you. That's not where the leverage lives.

Picture a senior tax strategist asking Claude to "do tax strategy" on a messy cross-border deal. The output will be bland at best and a liability at worst. Now picture the same strategist feeding it her three best real client memos and asking for:

  • a reusable intake questionnaire her associate can run without her in the room
  • a one-page service description for that exact niche problem
  • a follow-up email sequence that nudges clients to actually implement the advice

That's a dozen hours of packaging she'd never give up a Saturday for, done in an afternoon, in a voice that sounds like hers because she edited instead of authored. Her judgment stayed exactly where it belongs, on the tax risk.

The "Could I bill for this?" test

Here's the one rule I wish someone had handed me at 27. Before you start anything, ask: could I look a client in the eye and bill for this specific act?

  • If yes: it's judgment work. You stay in the driver's seat. Use AI like a sharp colleague: pressure-test the thinking, argue the other side, catch the gap you'd miss at 6pm. But your name is on the decision.
  • If no: it's leverage work. Summaries, first drafts, formatting, research synthesis, "make this sound like me," the fifth version of a slide. Hand the whole thing over and review the result, not the keystrokes.

Watching experienced operators do this, it's common to see 60 to 70% of the weekly task list land in the "no, I couldn't bill for that" bucket on the first honest pass. Not 60% of their value, just 60% of the individual actions. The value stays concentrated in the "yes" bucket. The pie of effort shrinks; the pie of impact doesn't.

How does the leverage mindset change your actual week?

The shift isn't in what you do. It's in your default response to a new piece of work. Instead of "I'll knock this out," the reflex becomes "what can do 80% of this so I only touch the last 20%?" Here's what that looks like for the second-act professionals I see most, like the ex-partner now solo, or the VP running a side practice on weekends.

Notice what doesn't move: the strategy, the price, the relationship, the call on whether the deal is even worth doing. AI touches none of it. It clears the underbrush so you can see the trees you're actually paid to judge.

Is it too late to build this in your fifties?

No, and the worry has it backwards. The hard thing to acquire is the expertise, and you already have it. What you're adding is a delegation skill, and you've been delegating to people for thirty years. Delegating to a model is the same muscle: clear brief, good examples, honest feedback, hold the line on quality. The 25-year-old has the opposite problem. Fluent with the tool, nothing yet worth amplifying. You can learn the tool in a month. They can't shortcut a career in five years.

If anything, the young are the ones wasting this. Leverage compounds on a base, and the wider the base, the more there is to multiply. A career's worth of "I've seen this go sideways before" is exactly the input these systems are starved for and can't generate on their own.

What it actually asks of you

Three things, none of them technical:

  • Be the editor, not the author. This is the real friction. Your identity is wrapped up in producing the work. Leverage means producing the judgment and letting the work get produced. That's an ego adjustment, not a skill gap.
  • Bring good raw material. The model is only as good as what you feed it. Your actual past work, real memos, real proposals, real client emails, is the most valuable thing you can hand it. Generic prompts in, generic mush out. Your fingerprints in, your work out.
  • Keep a standard you won't lower. The risk was never that AI makes you worse. It's that it makes "good enough" effortless, and good enough is how reputations quietly rot. My own rule: AI never writes the final version of anything a client reads. It writes the third draft. I write the last one.

The one move to make this week

Don't try to "adopt AI." That's too big and you'll bounce off it by Thursday. Take the single task you most resent, the one that eats an evening a week and uses none of your real expertise, and run it through the could-I-bill-for-this test. It'll come back "no." Open Claude, paste in two or three examples of how you've done it well before, and ask for the next one in that style. Edit the result. Time yourself.

That's the whole experiment. One task, one window, one honest stopwatch. Either you just bought back two hours, or you found the exact edge of what the tool can do for your kind of work. Both are worth knowing. Run it on ten tasks and nobody will need to sell you on the leverage mindset. You'll already be working inside it, with the same brain you've always had, finally pointed at the part that was worth your time all along.
